The problem
The client could not answer basic questions about its own workforce without a lot of manual work. Payroll sat in 17 different systems across 73 organisations, each with its own structures, custom pay definitions and company mappings. Every reporting cycle started with people reconciling spreadsheets by hand, and the answer was only as good as the last reconciliation.
What we built
An automated path from raw payroll submissions to consolidated remuneration reporting, built on two layers.
Automated ingestion pipelines
Queue-driven processing picks up submitted files from Azure storage and runs configurable, reusable transformations: loading, standardisation and duplicate removal. Batch and session tracking make it possible to investigate any number back to the file it came from. Failed messages route to a separate queue instead of blocking the pipeline.
Transformation pipelines
A transformation engine of 226 models applies shared business rules, validation and reporting calculations. Every source system feeds the same reporting logic, so there is no bespoke process per system to maintain.
Where it got to
The platform now processes 1.9 million validated payslips and more than 200,000 employee records across 122 validated companies. Because the rules and the ingestion are shared, onboarding the next payroll system is a configuration task rather than a custom rebuild. Each system added makes the next one cheaper, which is what turns a reporting project into a data asset.
What it delivered
- 17 to 1
- One configurable engine and one shared rule set already ingests 17 distinct source systems.
- 1.9M
- Payslips and more than 200,000 employees validated in a single reporting foundation.
- Audit-ready
- Built-in quality controls and traceability make the output defensible to HR, finance and the board.
